Module 5: Delegating
Most managers who fail in their roles make the same mistake: they don’t delegate effectively. This is why delegation is the next skill in the ALIGN category of our ACT framework.
Delegation is a critical skill for you to master as a manager.
However, it's also one of the areas that people find the hardest. It can be tough to strike the right balance of providing enough support and encouragement to your team, without becoming a micromanager.
When learning how to delegate work effectively, there are four areas you should focus on so you can make the most of your team’s capabilities, and focus more on the work that requires your attention:
- Identify the right work to delegate
- Assign tasks to the right people
- Define a clear outcome and result
- Deliver feedback and recognition
In the video on the next tab, we'll walk through how to excel in each of these four areas, helping you to become better at delegating and to avoid falling into the trap of becoming a micromanager.
Case Study Scenario: Effective Delegation in a Mobile Application Development Team
To bring the four areas of delegation to life, let's go back to our leader Sarah, the manager at a global financial services company, and explore how Sarah's approach to delegation impacts her success in delivering against her team strategy and goals.
1. Identify the Right Work to Delegate:
Sarah recognises that not everything can be handled by her alone. She evaluates the teams goals and identifies image compression and code debugging as areas suitable for delegation. However, she knows that product strategy decisions and internal stakeholder management will still require her expertise.
2. Assign Tasks to the Right People:
Sarah understands her team members' strengths and career aspirations. She assigns coding tasks to Emma, a skilled developer looking to enhance her technical proficiency. She assigns image compression tasks to Mark, who excels at troubleshooting and enjoys solving technical challenges.
3. Define a Clear Outcome and Result:
Sarah sits down with Emma and Mark to clearly outline their individual goals, deadlines, and expectations. She emphasises the importance of delivering clean code and minimising bugs. She explains how the work aligns with the team's vision of providing an intuitive and user-friendly mobile banking experience.
Sarah avoids micromanaging and encourages Emma and Mark to approach problem-solving in their own ways. She provides access to necessary resources and assures them that she's available for support if needed.
4. Deliver Feedback and Recognition:
Sarah establishes regular check-ins where Emma and Mark share their progress and discuss any challenges they're facing. She provides feedback based on their work, offering constructive suggestions for improvement. When they successfully complete tasks, Sarah praises their efforts and acknowledges their contributions during team meetings.
Impact of Effective Delegation:
1. Boosted Team Morale: By delegating tasks that match her team members' skills and aspirations, Sarah increases their job satisfaction. Emma and Mark feel trusted and valued, motivating them to put in their best effort.
2. Increased Productivity: Delegating coding and debugging tasks allows Sarah to focus on strategic decisions. This results in quicker task completion and improved project progress.
3. Enhanced Skill Development: Emma gains confidence in her coding abilities through the delegated tasks. Mark hones his problem solving skills, making him an even more valuable asset to the team.
Impact of Ineffective Delegation:
Imagine if Sarah chose not to delegate effectively:
1. Micromanagement and Frustration: Sarah might have attempted to handle too many of the tasks herself, leading to burnout and frustration due to overwhelming workload.
2. Missed Opportunities for Growth: By not delegating, Emma and Mark wouldn't have had the chance to expand their skill sets, hindering their professional development.
3. Slower Progress: Without proper delegation, Sarah's time would be spread thin across all tasks, potentially causing delays in project milestones.
Sarah's approach to effective delegation positively impacts her team's morale, productivity, and skill development. By understanding her team members' capabilities and communicating clear expectations, she fosters a culture of collaboration and growth within her team.
In the next module, we'll look at how you can continue to align your team and their work to your vision, strategy, and goals by sharing our tips on communicating effectively and holding meetings.
